A team is not simply about bringing together a certain number of people and calling it a day. It needs to be thoughtfully designed from the very beginning, bringing together the right profiles to meet the project's needs. At Rootstack, after years of working with clients of different sizes and across various industries, we have learned that the way we structure our teams is just as important as the individual talent of each person who is part of them.

 

In this blog, we want to take a closer look at the hierarchy within our teams, the roles within each one, and how our process works.

 

A Project Manager Leading Each Project

 

All of our teams have a Project Manager who supports the project from beginning to end. The role of this leader, so to speak, is not merely administrative. They must have a deep technical understanding that allows them to clearly understand the client's requirements and provide accurate information to the rest of the team, while also keeping track of each task and ensuring delivery deadlines are met.

 

When an obstacle arises, they are responsible for coordinating with the technical team to resolve it as quickly as possible. And when the project's scope needs to be adjusted, they are the person who keeps that conversation open and transparent with the client.

 

Our Project Managers are not simply task coordinators: they are technical professionals who understand both the language of business and the language of code. This allows them to translate a business requirement into concrete tasks for the development team, and also work in the opposite direction, explaining to the client why a technical decision makes sense or what implications a change in scope may have.

 

Tech Lead at the Helm of Engineers and Agile Methodologies

 

After the Project Manager, we have the Tech Lead, a senior engineer with the experience needed to answer any technical questions the rest of the team may have and propose the best way to address the client's needs.

 

They are responsible for ensuring code quality, making architectural decisions, and promoting technical best practices, working side by side with the development, design, and QA teams. This combination of project leadership and technical leadership allows each initiative to move forward in an organized manner without losing sight of what really matters: building a solid product.

 

Regarding the methodologies we use, our teams work with Scrum and Kanban, supported by DevOps practices that allow us to continuously integrate and deploy changes. This translates into well-defined sprints, regular progress reviews, and smooth communication among everyone involved in the project. The goal is simple: for the client to always have visibility into where their project stands and for the team to be able to adapt quickly when priorities change.

 

Scalability and Project Quality Oversight

 

We cannot overlook the constant monitoring of everything being built within the project. That is why each team has a dedicated QA professional who, by applying both manual and automated testing, becomes involved from the very beginning to identify any issues and resolve them quickly. This way of working reduces last-minute surprises and helps ensure that what we deliver to the client actually works as expected.

 

On the other hand, we focus on maintaining a flexible structure that allows us to scale a team quickly when a project requires it, adding developers, designers, or additional specialists without losing the proximity and coordination of an in-house team.

 

This ability to grow or adjust according to the stage of the project is possible precisely because there are clear roles—Project Manager, Tech Lead, developers, and QA—who know how to quickly integrate into the existing workflow.

 

Beyond roles and methodologies, what truly makes our teams work is the trust that exists among their members.
